- Lesson 3 · Defining KPIs and setting targets
- Lesson 4 · Lab and assignment
Lab: Metric tree and KPI scorecard
You will draw a metric tree for a sample online store, select five KPIs from it and write a full definition for each one. Then you will build a weekly scorecard in Google Sheets with targets, actuals and simple conditional formatting that highlights what needs attention.
Free tools: Google Sheets (free) and a free diagram tool such as diagrams.net
Assessed assignment
Pick a real or realistic small business and create its KPI pack. Draw a metric tree from profit down to at least three levels, choose five KPIs (at least two leading indicators), write a definition card for each and build a weekly scorecard with eight weeks of sample or real data. Add a short note explaining why you left out at least two tempting metrics.
| Criterion | Weight | What excellent work looks like |
|---|---|---|
| Metric tree logic | 25% | The tree is mathematically sound (children combine into the parent) and reaches actions a team can influence. |
| KPI selection | 25% | Five focused KPIs, a mix of leading and lagging, each clearly tied to a business goal; vanity metrics are excluded with reasons. |
| Definitions | 30% | Every KPI has formula, data source, frequency, owner, target and a note on edge cases such as refunds. |
| Scorecard usability | 20% | The scorecard is readable in under a minute, shows trend and target, and flags exceptions automatically. |
Portfolio piece
A KPI pack with a metric tree diagram, five KPI definition cards and a working weekly scorecard spreadsheet.
